Hardware Project Communication: How Small Misunderstandings Become BIG Problems [Podcast Ep. 347] - Sofeast

Hardware Project Communication: How Small Misunderstandings Become BIG Problems [Podcast Ep. 347]

September 25, 2026

Adrian Leighton

Your engineering team has spent weeks developing a product. Suppliers have been making parts; the project appears to be moving forward, and everyone seems to be doing their job. Then the first prototype arrives, and it isn’t what you expected.

Nothing is necessarily broken. Nobody has obviously made a mistake. But somewhere between the original product requirements, design, engineering, purchasing, suppliers, and production, information has been misunderstood, assumed, omitted, or interpreted differently.

That is where communication problems can quietly derail a hardware project.

In this episode of China Manufacturing Decoded, Adrian is joined by Paul Adams from our contract manufacturing subsidiary, Agilian Technology, to discuss why communication needs to be treated as a core part of hardware product development rather than an administrative afterthought.

Unlike software, where some issues can be corrected relatively quickly with an update or patch, hardware problems may remain hidden until a physical prototype or manufactured component appears. By that point, weeks or even months of work may already have taken place.

Paul explains why simply passing specifications and documents from one team to another is not enough. Each handoff needs to include questions, confirmation, and a clear understanding of what the information actually means.

They also explore how assumptions enter projects, why suppliers should question unclear requirements, how Product Requirements Documents should be used as a single source of truth, and why engineering changes become increasingly risky once tooling, purchasing, or production has started.

One of the key lessons is simple:

Do not just confirm that information was received. Confirm that it was understood.
